Scaling Lead Volume in a Saturated Market
Driving New Member Growth Through High-Efficiency, Data-Driven Lead Generation.
Background
Snap Fitness has a mission to help people build positive lifestyle habits that make them feel fantastic. As a global leader in the 24/7 fitness industry, it operates over 1,000 clubs worldwide, delivering the latest fitness technology, diverse training options, personal coaching, and a supportive fitness community.
Challenge
Operating in a highly competitive 24/7 fitness market with over 500+ locations, Snap Fitness needed to overcome the “equal-share” trap. Historically, resources were distributed evenly across all locations, regardless of market maturity or potential (size). The goal was to pivot from flat spending to an intelligence-led strategy that could capture seasonal demand (e.g., New Year, New You) while maintaining consistent, year-round lead volume.
Solution
Our Strategic Approach
We moved away from a “one-size-fits-all” budget approach to an opportunity-based model. Our strategy focused on three pillars:
- Opportunity-Based Budget Allocation: We consolidated disjointed campaign structures into segmented groups based on market intelligence—specifically targeting areas with higher historical sales and growth potential. This allowed us to aggregate performance signals and maximize ROI.
- Hyper-Local Targeting: We prioritized proximity, focusing media spend within a 5-mile radius of each location. By stripping away irrelevant reach, we ensured every dollar targeted high-intent prospects most likely to convert.
- Intelligence-Led Creative Testing: We moved beyond standard messaging. By testing landing pages and creative formats (video vs. image vs. carousel) against branded vs. non-branded intent, we created a “pre-optimized” engine that routed traffic to the highest-converting paths.
Results
By optimizing the budget structure and aligning creative with user intent, we delivered massive scalability:
- Exponential Growth: We increased lead volume by 4X over the course of the partnership.
- Increased Efficiency: Average cost per lead (CPL) improved by 19%.
- Increased Relevancy: Message testing helped identify the most motivating member benefits resulting in promotional campaigns that consistently outperformed the fitness industry benchmarks.
